The Scenario: A rotor that arrived warped — and the fix
A bike parts distributor was shipping disc rotors in foam-lined envelopes. Rotors warped in transit, and derailleur hangers bent when parcels were stacked under heavier boxes.

- Rotors warped under stacking pressure in soft envelopes;

- Foam liners could not be recycled in most municipal streams.
The Solution: A tray that treats parts like components
The distributor moved to a molded pulp tray with a flat rotor pocket, a hanger channel, and a cage cradle. A stiff pulp lid carried the stacking load:
1. Flat rotor pocket The rotor lies flat in a recess, protected from bending pressure.
2. Hanger protection channel The fragile hanger sits in a deep channel that resists side loads.
3. Stacking-strength lid The lid's corrugated-like ribs carry vertical load away from parts.
The Result: Warp claims to zero
Warped-rotor and bent-hanger claims dropped to zero over two shipping quarters. The distributor simplified the packing station from four SKUs to one tray.
